Family Business Coaching: When the Business and the Family Are Both Stuck

Family business coaching is a specialized form of coaching that addresses both the operational problems and the relational dynamics underneath them — because in a family business, those two things are rarely separate. When a family business is stuck, the business strategy and the family relationships usually need to change at the same time.

Standard business coaching assumes the client can make decisions based on what's best for the business. In a family business, that assumption breaks almost immediately.

What makes family businesses different from every other business problem?

There's a meeting that happens in almost every family business, usually once a quarter, where everyone in the room knows exactly what the problem is and exactly why no one is going to say it.

The problem isn't strategic. It's that saying the true thing will cost something — a relationship, a parent's approval, a sibling's trust, a decades-old peace that everyone's been careful not to disturb.

One of our clients — a second-generation son in a construction business his father had built — described it this way: "Every conversation about the business is also a conversation about whether I love my dad." He wasn't being dramatic. He was being precise. He'd tried to bring in new technology, update their estimating process, expand into a new market. Each time, what came back wasn't a business objection. It was something that felt like rejection.

The business wasn't growing because the relationship hadn't yet developed the capacity to hold honest disagreement.

That's a family business problem. And a generic business coach can't fix it.

Why doesn't regular business coaching work here?

Because it optimizes for the wrong variable.

Standard business coaching asks: what does the data say? What's the most efficient path? Who should own this decision? These are useful questions in a context where the answer is allowed to be purely rational.

In a family business, the answer is never purely rational. The org chart is overlaid on a family hierarchy that predates the company. The person who "should" make the decision might be someone's child, someone's younger sibling, someone who was told for thirty years that they didn't know what they were doing.

Family business coaching holds both things at once. It works on the business systems — decision-making structure, succession planning, role clarity, growth strategy — and it works on the relational patterns that are keeping those systems frozen.

A family business coach works on both layers. The structural work — defining roles, creating decision rights, building a succession plan that everyone can actually live with — has to be paired with the relational work. Otherwise you end up with a beautifully designed org chart that no one follows because the actual authority in the family hasn't shifted.

The relational work is harder to sell and harder to measure, but it's where the real change happens. When the founder can finally hear their child's business idea without it triggering something about legacy and mortality. When the siblings can disagree about strategy without it becoming a conversation about who was always the favorite. When a non-family executive finally has real authority because the family has decided, consciously, to give it.

That's not a business outcome. That's a human outcome that makes the business outcome possible.

What does working with a family business coach actually look like?

It starts with getting honest about what's actually stuck. Not the polished version — the real version. That usually means separate conversations before anyone is in the same room, because the official position and the true position are rarely identical.

From there, we build toward what we call shared clarity: an agreement, between the people who need to be in agreement, about what the business is trying to become and what each person's role in that future actually is. Not a mission statement. A real conversation.
